THE CHALLENGE

A European dry-mix mortar producer does not buy one material. A tile adhesive or render is built from several functional inputs at once — cellulose ethers for water retention, redispersible polymer powder for flexibility and adhesion, a superplasticiser, a set accelerator, and more. Each is a different chemistry, made by a different specialist producer, and the best producer for one is rarely the best for another.

That fragmentation is exactly why the direct-sourcing opportunity is so hard to capture across a full formulation. Sourcing one material direct from its producer is a contained project. Sourcing four or five means qualifying four or five producers, running four or five compliance and logistics chains, and managing four or five counterparties — each with its own documentation, MOQ, quality profile, and shipping arrangements. The coordination burden scales faster than the saving, and most producers conclude the whole exercise is not worth it. They stay with distribution not because direct supply is unavailable on any single input, but because assembling it across the whole formulation is more operational load than a buyer wants to own.

The result is a genuine opportunity left on the table: the materials are individually sourceable direct, but no single buyer wants to become the coordinator of a multi-producer supply network to get there.

STAGE 01 · CLUSTER MAPPING & QUALIFICATION

Rather than qualify one producer for one material, Serica mapped and qualified a producer for each core input in the construction-chemicals cluster — matching each material to a specialist manufacturer with genuine capability in that specific chemistry, drawn from Serica's portfolio of pre-qualified Chinese producers. Each producer was assessed on production capability, quality-system documentation, and consistency, and each was subject to the same standard: an on-site factory visit by Serica's China-based team, verifying capability, quality controls, and documentation in person rather than on paper.

STAGE 02 · GRADE QUALIFICATION, MATERIAL BY MATERIAL

Each input was qualified against the buyer's own reference specifications and formulation requirements — the parameters that govern how the material behaves in a real mortar, not datasheet equivalence alone — with the full documentation pack issued for the buyer's QA team on every material.

STAGE 03 · ONE COMPLIANCE & LOGISTICS LAYER

Serica carried the REACH posture for each material on its correct basis — polymer exemption where it applies, monomer and non-polymer obligations where they do not — and consolidated the documentation, customs, and logistics coordination for the whole cluster into one lane-wide arrangement, rather than the buyer running a separate chain per producer.

STAGE 04 · ONE COUNTERPART, SEVERAL PRODUCERS

The buyer contracted the producers directly and paid the material, with Serica as the single European point of contact across the entire cluster — one technical and commercial interface managing several producer relationships, quality flows, and shipping arrangements at once. The buyer gained the economics and the direct technical line of producer-direct supply on every material, without becoming the coordinator of a multi-producer network to get them.

STAGE 05 · SERIAL SUPPLY ACROSS THE CLUSTER

With the cluster qualified and the lane proven, the account moved into steady-state managed supply across multiple materials, coordinated end-to-end through a single European counterpart.

SUPPORT IN PLACE

Across every producer in the cluster, Serica provided support in place — a China-based team handling supplier, quality, and production matters at the factories, and a Europe-based team managing the buyer relationship, compliance, and logistics. The buyer dealt with one European counterpart, backed by Serica people on the ground at both ends of the chain.

The buyer moved a full formulation's worth of inputs to producer-direct supply through a single coordinating counterpart — capturing the direct-sourcing advantage on each material while dealing with one interface rather than several producers, several compliance chains, and several logistics arrangements.

The value was not a single headline number on one material. It was structural: the direct-sourcing economics applied across the whole formulation, and the coordination burden that normally makes multi-material direct sourcing impractical carried by Serica instead of the buyer. The saving on each material was real and measured on a net-of-freight delivered basis; the advantage of the cluster was that the buyer captured it on all of them at once, without the operational load of doing so alone.
